Used Machinery Checklist: How to Avoid Buying a Lemon

Buying used machinery comes down to reading three things: the machine, the paperwork, and the seller. Check hours and duty cycle, power up the controls, run the axes, inspect the spindle and ways, and confirm tooling is included. Verify the story matches the wear. Walk away when the answers get vague. That discipline is what separates a deal from a lemon.
A used machine is a bet on someone else's maintenance habits. You are buying the last owner's discipline, or their neglect, and the price rarely tells you which. The checklist below is how you find out before the money moves, not after.
The order matters. Look at the cheap-to-check, expensive-to-fix things first. If a machine fails early, you stop looking and save the trip.
Read the machine before you read the listing
Start with what the seller cannot edit. A photo can hide a cracked way cover; a spindle under load cannot lie.
Hours and duty cycle. Total spindle hours matter less than how they were run. A machine that ran light finishing cuts for ten years is healthier than one that hogged steel two shifts a day for three. Ask what it made and for whom. The parts tell you the load.
Power it up. A machine that will not turn on at the seller's shop will not turn on at yours. Watch the control boot fully, clear of alarms. Persistent axis or servo alarms are a negotiation point at best and a project at worst.
Run the axes. Jog each axis its full travel, slow then fast. Listen for grinding, watch for hesitation, feel for backlash at the reversal. Ballscrews and ways are among the costliest repairs, so this five-minute test protects the biggest number.
Check the spindle. Warm it up and listen. Growl, vibration, or heat that climbs fast points at bearings. On a lathe, indicate the chuck; on a mill, sweep the table. Runout that you can measure is runout you will pay to fix.
Look at the ways and covers. Scored ways, torn wipers, and dry lube points signal an owner who skipped the boring maintenance. That neglect is rarely isolated.
The controls are half the value
On CNC equipment, the control and drives can be worth as much as the iron. Confirm the control is a version you can still get parts and support for. An orphaned control turns a working machine into a paperweight the day a board fails.
Ask for the parameter backup and the manuals. A seller who has them kept the machine seriously. A seller who shrugs is telling you something.
Read the paperwork, the tooling, and the seller
The machine is only part of the deal. What comes with it, and who is selling it, decides whether the price is fair.
Tooling and accessories. Toolholders, collets, chucks, tailstocks, bar feeders, and probing add up fast, sometimes to a meaningful share of the machine's value. A bare machine and a fully tooled one are different purchases at the same sticker. Get the included list in writing.
Maintenance and service history. Oil-change logs, way-lube records, and past service invoices are the cheapest insurance you can ask for. Their absence is not proof of neglect, but it removes your ability to verify anything.
Match the story to the wear. If the seller says light use but the ways are scored and the tooling is beaten, the story is wrong somewhere. Trust the wear over the words.
Know who you are buying from. A dealer who reconditions and warranties charges more and carries less risk. An auction lot is cheap because you inspect briefly and buy as-is. A shop selling its own machine can be the best deal or the worst, depending on why they are selling. Ask why it is for sale and listen to how fast the answer comes.
Rigging, power, and the costs after the sale
The purchase price is not the landed cost. Factor rigging, freight, and re-installation, because a heavy machine down a flight of stairs costs real money to move. Confirm your shop has the voltage, phase, and air the machine needs. A three-phase machine in a single-phase building is a converter bill you did not budget for.
When to walk
Walk when the control is dead and the seller cannot boot it. Walk when spindle noise or axis grinding shows up cold. Walk when the answers turn vague on hours, history, or why it is being sold. There is always another machine, and the discipline to leave is the same discipline that finds the good one.
